Your OT estate is built. How much of it is actually being used?

I'm Andrei Cazacu, an OT systems architect. For seventeen years I've built and standardised industrial control and manufacturing systems across automotive, pharma, oil and gas, intralogistics and FMCG, most recently defining the IIoT architecture for a global manufacturer's R&D pilot plants across parallel Siemens and Rockwell estates.I work with manufacturers whose digital transformation has been delivered technically but hasn't yet returned what it promised.

The gap nobody is measuring

Most manufacturers know what they've implemented. Architecture defined. Systems deployed. Data flowing. Standards written.Far fewer know how much of it is being used. That gap stays invisible for a long time, because implemented systems keep working whether or not anyone governs them. Nothing looks wrong. But standards that aren't applied get overwritten, every local modification is individually reasonable and collectively divergent.Re-converging a diverged estate costs several times what governing it would have.

The problem I work on: finding the gap between implemented and adopted while it's still cheap to close.

The OT Adoption Gap Diagnostic

A fixed-price assessment that scores every site in your estate on two axes, what's implemented and what's adopted, and measures the distance between them.Conventional maturity assessments give you one score per capability.
This gives you two, and the gap between them is the finding. It's where investment has been made but value hasn't yet returned, and it's the most reliable predictor of where your estate diverges next.

Seven dimensions, every site

Delivered over a four-week calendar cycle
· Week 1 evidence review
· Week 2 structured site interviews
· Week 3 scoring and validation
· Week 4 report and readout

Four weeks from kickoff to readout

The assessment runs alongside a small number of concurrent engagements.Your team's total commitment is approximately two hours per site, plus a document pack at kickoff.Nothing else is required of you between the interviews and the readout.

What you get

An estate heat map.A tracked Adoption Gap Index suitable for steering or board reporting.A Divergence Risk Ranking showing which sites will have drifted beyond easy recovery in eighteen months.Per-site scorecards.Root cause analysis separating technical gaps from resourcing and mandate gaps.A prioritised remediation roadmap.

Pricing

Fixed price, agreed before work starts. No day rates, no variation on effort.Single-site pilot - €15,000, all inclusive.
A proof engagement, usually run at the site with the most at stake.
Estate assessment - from €60,000 plus travel.
Multi-site engagements are quoted against the number of sites and the depth required.
